From Prototype to Pilot: Technical Strategy for a Hydrogen Start-up

The Problem

  • A seed-stage hydrogen startup had a working lab prototype but lacked a clear plan for pilot design and scale-up.
     

  • They were preparing for a Series A raise but couldn’t quantify CAPEX, yield, or system performance at commercial scale.
     

  • Investors needed confidence in both the tech and the rollout plan, but the team didn’t have process engineering depth in-house.

Our Solutions

  • We stepped in as a fractional technical advisor, developing an FEL-1 package including process flows, rough order-of-magnitude (ROM) CAPEX, and a mass balance model tied to cost-per-ton hydrogen targets. We also worked with the founders to refine their pitch deck and investor Q&A with data-backed design choices and IRR estimates. Result: The startup raised its Series A with a validated scale-up pathway, a vetted CAPEX plan, and stronger investor confidence.
