From Prototype to Pilot: Technical Strategy for a Hydrogen Start-up
The Problem
A seed-stage hydrogen startup had a working lab prototype but lacked a clear plan for pilot design and scale-up.
They were preparing for a Series A raise but couldn’t quantify CAPEX, yield, or system performance at commercial scale.
Investors needed confidence in both the tech and the rollout plan, but the team didn’t have process engineering depth in-house.
Our Solutions
We stepped in as a fractional technical advisor, developing an FEL-1 package including process flows, rough order-of-magnitude (ROM) CAPEX, and a mass balance model tied to cost-per-ton hydrogen targets. We also worked with the founders to refine their pitch deck and investor Q&A with data-backed design choices and IRR estimates.
